Design Leadership
Coaching Over Control
Why coaching is the fastest way to grow design impact.
Feb 16, 2025

Most teams don’t fail because of a lack of talent. They fail because people are not enabled to grow. In product teams, control slows progress coaching multiplies it. Good designers deliver work. Great teams deliver outcomes. And outcomes come from learning, ownership, and clarity all driven by coaching.
Control kills ownership
Many teams get stuck in the same pattern:
Designers wait for approval before deciding
Seniors review work instead of growing people
Feedback turns into corrections, not learning
Designers deliver screens, not thinking
Coaching builds autonomy
Coaching isn’t about teaching tools or pixel perfection. It’s about helping people build decision-making skills. When designers learn to think, they no longer need to be managed they self-direct.
Coaching builds:
✔️ Product thinking
✔️ Problem framing discipline
✔️ Confidence in decisions
✔️ Better collaboration with PM/Dev
✔️ Long-term team maturity
When people grow, design scales naturally.
This creates dependency, not growth. A team that waits for instructions cannot scale.
Managing vs. coaching
Managing | Coaching |
|---|---|
“Do this layout” | “What problem are we solving here?” |
Gives answers | Guides thinking |
Focuses on output | Focuses on outcomes |
Creates dependency | Builds autonomy |
Short-term speed | Long-term scale |
Teams led by control move fast once.
Teams led by coaching move fast forever.
Coaching routines that work
Here’s how I use coaching inside product teams:
Ask before telling
Instead of giving solutions, I ask:“What decision are you making here and why?”
Evidence over opinion
“Show me the insight or use case behind this design.”
Think in flows, not screens
Use FigJam or whiteboarding to think end-to-end
Design reviews with purpose
Focus on user impact, not UI taste
Mentor time built in
30–45 min coaching sessions weekly prevent slowdown later
Coaching scales UX more than documentation does
Design systems improve consistency. Processes improve delivery.
But only coaching improves people and people build products.
If you want to scale UX maturity:
✔️ Pair juniors with mentors
✔️ Give feedback that teaches, not corrects
✔️ Celebrate reasoning, not just results
✔️ Build decision-making habits
✔️ Grow confidence, not dependency
Using plugins and audits helps ensure compliance while staying agile. Accessibility is baked into the design system itself.
Final takeaway
Control doesn’t scale. People do.
Coaching is not extra work it’s how design leaders build strong teams and stronger products.
